EmissAry of Aquarius2009/12/1 低底薪,高提成薪酬制度不合适在改革公司薪酬管理方案时,我发现对于公司前,中,后期参与制作生产的人员来说,原有的“低底薪,高提成”薪酬管理出现很多潜在弊端。
一句话: “低底薪,高提成”薪酬制度比较适合于业务团队的薪酬管理。 因为业务员的业绩可以量化,比如一个项目拉下来,业务人员可以提10%的提成,是可以看得见的。能力大者,提成也高,大家也心服口服。
然而,进入制作流程时,像以“创意,与客户进行反复沟通,设计,和生产制作”这种,比较抽象,又十分依赖于团队协作,灵感,等多方面因素的的工作,这种“低底薪,高提成”的薪酬制度弊大于利,对于公司以后团队协作,公司扩大发展,和产品质量,有非常大的危害性。为什么?
原因如下:
1, 制作工作性质弹性,复杂,无法像传统工业产品流水线管理一样量化到每个螺丝钉需要多少秒,多少成本来完成,而且提成制度很难按工作量多少来划分。 2, 制作水平因人而异,创作能力不同,提成制度很难按工作完成好坏来划分。给管理带来很大难度,分不好,对于公司团队协作很不利。长此以往,员工必有微词。久而久之,人心散了,队伍不好带,老总很生气。
例如:拿前期创意为例,策划案,团队A憋了一个星期都没什么思路。高人B一句话点醒梦中人,打清所有思路,那如果分提成,这个高人B的这句话在整个项目前期开发上,起开创性作用,从效率,从工作量,从创意,方方面面都比这一个团队憋了一个星期的工作值这份提成。那团队A会怎么想?你要是团队A当中的一个成员,你会怎么想。没提成,这个月工资就不会比有提成的多,虽然有时工作量反而会很大。竟成费力不讨好的局面。
再例如:后期合成,同一份项目,一个成手技术员一天就能作品,并带有创意,色彩搭配,镜头感觉等都非常到位;一个半成手,加班加点,一个星期才出活,还得配合人去进行质量监督,结果出来片质量还一般。到时候分提成,给谁?
3, 低底薪,高提成薪酬制度会让团队之间,为了一个项目分提成,而争得面红耳赤。因为提成不是一种奖励机制了,已经是直接和本月薪水挂钩,是一种决定工资高低的因素:没有项目时,大家都okey,有项目了,如果我这个月没有提成,那我工资就不会高。那以后很可能出现这种局面:
一个项目下来,前期抢中期团队的活,中期抢后期的活,因为如果按工作量分提成,抢来以后,中期的工作量,我后期做了,那中期的提成,我们后期就应该拿。 为提成,互相争抢本来应该分工明确和谐合作的项目,取变成了一个人或几个人在高压下完成的“急促型”生产,这样的后果是,一是工作流程形同虚设,严重失衡,二是使员工情绪化,降低员工积极性。三是为得提成,而并非量力而行,导致作品整体质量下降,客户不满意,影响公司整个品牌质量。而且加大管理上的负担。
举个例子说:一个财主跟ABC三个劳工说,搬一个石头狮子,从城东头到西头,可以得3000金酬劳,每个人1000金,但如果你们其中哪一个人多累点,多干点,可以一个人搬动这个石头狮子,从东头到西头,可以得3000金,结果ABC,分别都为了得到这个3000金,自己去搬这个石头狮子,结果搬到一半就累死了。

2009/10/10 Hooray!! iPhone Screen Cracked Up - -!!!Sh*T....
By accident of dropping on the floor, my iPhone screen was smashed like this. It was lucky to have the "screen surface protector" thingy, which can still hold the cracked pieces together to make the touching function working as usual, but the entire appearance has become a nightmare.
iPhone screen is really durable, which I never doubt about that, but it's not invincible.....now I've proved.

2009/9/24 What's Design Since I've been working as a creative director for advertising, I've gradually understood a saying that I saw on the other day about: what's design "Design is just about owning a bunch of art collection".... ......which is very true. Every single brilliant idea doesn't come from vacuum. It's not easy like doing a big knuckle cracking while saying "Hey, Let's do it like this!" It has to be gestated from many attempts, inspired from various good design resources, and studied from cases, examples and even someone's previous works that you collected. All of these are arts. The more collections you own, the more creative sparks can be flashed out of your minds on one day. |
